The short version: The tour's economics have a shape: GA tickets carry volume at thin margin, while VIP/upgrades and merch carry margin at low volume - and the treasury doctrine (DAS 202 M9, tour edition) runs the high-margin lanes deliberately to fund what can't pay for itself, which on tour means experiment-market discovery and growth-market investment. Operationally: VIP gets its own conversion lane (the separate-objectives exception, DAS 100 M4 - one VIP sale out-revenues a row of GA and deserves value optimization), upgrades get the post-purchase and warm-list treatment, and tour merch rides the routing with the city-moment drops the factory (M7) and the alert stack (M5) already power.

The margin layer

  • VIP/packages as a separate lane: own ad sets, value optimization where package prices justify it, warmest audiences first (past buyers, superfan tags, the registered list) - the DAS 202 M9 warmth ladder with a tour calendar. Creative sells the EXPERIENCE specifically (the soundcheck, the early entry, the thing itself); GA creative selling "VIP available" is a footnote, not a lane.
  • The upgrade play: existing GA buyers are the VIP lane's best audience - the post-purchase email/alert ("upgrade your night") and a buyers-only custom audience running upgrade creative. Selling up to someone already coming beats selling in to someone who isn't, at a fraction of the cost.
  • Cannibalization discipline: VIP marketing never implies GA scarcity that isn't real, and never runs so early it trades a full-price GA wave for discounted-feeling packages. The sequencing: GA on-sale surge first, VIP lane opens behind it, upgrades run the middle, day-of upgrade pushes where the room supports them.
  • Tour merch on the routing: the DAS 202 M9 orbit logic city by city - the city-name drop (M7's clip has a merch twin: the city-line tee), pre-show alerts to tonight's market ("merch line moves fast - skip it: [link]") where the ops support pickup/preorder, and the post-market push while the tagged audience is warmest. The merch table and the store remain one funnel in two costumes; on tour, the costume changes nightly.
Go deeper: the tour treasury ledger

The deliberate loop, tour edition: VIP/upgrade margin + merch margin = the treasury; experiment-market ad spend + growth-market investment = the designed deficit; the tour's blended MER judges the whole (DAS 100 M8, always). The ledger makes it visible: one line per lane, surplus/deficit BY DESIGN noted, so week-six anxiety about "why are we spending in [experiment city]" gets answered by the ledger instead of relitigated by mood. A 16-date run built the margin layer as a system for the first time: VIP lane on value optimization to the registered list and past buyers, upgrade emails at purchase +48h, city-line merch drops firing per market. The VIP lane converted at costs that made the team re-check the dashboard (warm list + specific-experience creative), upgrades ran at nearly pure margin, and the treasury ledger authorized two experiment markets the flat budget would have cut. One experiment read clean-soft (skipped next routing, no argument); the other promoted to growth and held curve the following year in a bigger room. The margin lanes paid for the map's expansion - which is the whole doctrine in one settlement.

Common mistakes

  • VIP as a GA footnote instead of its own lane
  • Upgrade audiences never built (the best VIP buyers already bought GA)
  • VIP urgency that lies about GA (one screenshot, one scene-wide reputation)
  • Merch drops ignoring the routing (the city moment IS the drop calendar)
  • The treasury run by vibes - deficits relitigated weekly instead of designed once
